# YouTube Department — Strategy

## Mission
Build a portfolio of faceless, AI-produced YouTube channels (Sage produces, Barry approves) generating **$200K/yr minimum** in ad + downstream revenue. Portfolio, not one bet: multiple channels = multiple lottery tickets, shared pipeline.

## 1. Market research (2025-26)

Key modifiers: US/UK audience pays 5–10× more than developing-world views; Q4 CPMs spike; music licensing on Shorts takes 33–50%.

### YPP requirements (verified 2025-26)
- **Full ads**: 1,000 subs + (4,000 public watch-hours in 12 mo **OR** 10M public Shorts views in 90 days). Paths don't combine; Shorts watch time doesn't count toward the 4,000 hrs.
- **Early access (fan funding only)**: 500 subs + 3 uploads/90d + (3,000 watch-hrs OR 3M Shorts views/90d).
- Revenue split: 55% long-form ads, 45% Shorts pool.
- Meeting thresholds triggers a human/policy **review** (~30 days) — originality matters at this step.
- ⚠️ **Feb 1, 2027**: new applicants need **8,000 watch-hrs or 20M Shorts views** (doubled). Get channels through YPP in 2026 — real deadline pressure.

### "Inauthentic content" enforcement (July 15, 2025)
- YouTube renamed "repetitious content" → **"inauthentic content"**: mass-produced, templated, minimal-variation videos are ineligible for monetization; abrupt demonetization waves reported from day one.
- **AI is NOT banned.** AI-assisted content stays monetizable if it's original, has human curation/editing, and adds value. Survivors: original characters, original scripts, storyboarded production. Casualties: template floods, slideshow spam, unedited AI slop.
- Ambient/loop channels have among the **highest YPP rejection rates** — long repetitive tracks trigger the policy. Mitigation: varied original visuals, distinct compositions per video, chapters/curation.
- Reused-content policy (unchanged): compilations/copies monetizable only with significant transformative commentary/editing.

## 2. Verdict on Barry's four options

**Portfolio steady state: ~$16.8K/mo ≈ $200K/yr** — requires roughly top-few-percent view counts on 2 of 4 channels. Honest odds: ~50/50 by month 24–30 even with good execution. More channels = more draws; kill losers fast, feed winners.

Production budget at full cadence: **~$150–300/mo** OpenArt credits — trivial vs. goal. Current balance (~10,500 credits) covers ~2 months of full portfolio output.

## 4. Realistic revenue math
- $200K/yr = $16.7K/mo. At a blended $5 RPM that's **~3.3M monetized long-form views/month, every month** (40M/yr).
- Nobody hits this in month 1. ~97% of channels never monetize at all; 6–12 months to YPP is the norm; ambient/faceless often slower.
- **Ramp (honest):** M1–3: $0 (build library, 60–80 uploads across channels). M4–8: first YPP approvals, $50–500/mo. M9–12: $1–4K/mo if 1–2 channels catch. M13–18: $5–10K/mo. **M24–30: $200K run-rate if 2 of 4 channels hit.** $200K in calendar year 1 is not realistic — it's a year-2/3 run-rate target.
- Downstream revenue (not in table, pure upside): kids-music distribution (Spotify/Apple), licensing (Kidoodle, Amazon Kids+, Roku), Patreon/ad-free downloads for ambient, sponsors (mattress brands recruit sleep channels).

## 5. 12-month plan (phases, milestones, gates)
- **Phase 0 (Wk 1–2)** — Barry: create 3 Google accounts/brand channels (~2 hrs total, only human step). Sage: branding, banners, descriptions.
- **Phase 1 (M1–3) Build**: History 2/wk, Ambient 2–3/wk, Benny 3 Shorts/wk. All uploads pass Sage's originality checklist (original script, varied visuals, human-reviewed). **Gate M3**: each channel needs ≥1 video >10K views OR CTR >4% + retention >40%. Weakest format gets reworked or killed.
- **Phase 2 (M4–6) Push to YPP**: chase 4,000 watch-hrs (history/ambient) — ambient's multi-hour videos are the watch-hour machine. **Gate M6**: ≥1 channel monetized or clearly trending → else pivot niche, keep pipeline.
- **Phase 3 (M7–9) Scale winners**: monetized channels go to 3–4/wk; launch stories channel if pipeline proven. First Benny compilation long-forms. **Gate M9**: portfolio ≥$1K/mo.
- **Phase 4 (M10–12) Compound**: double down on top performers, Q4 CPM spike push, licensing submissions for Benny, sponsor outreach for ambient. **Gate M12**: ≥$3–5K/mo run-rate = on track; all channels through YPP before the Feb 2027 threshold doubling.

## 6. Division of labor
Post-account: Barry involvement ≈ zero except rare yes (YPP appeal, bank, policy). Sage runs the line.
- **Barry (human-only steps)**: account creation + phone verify, YPP applications, AdSense/tax forms, final approval per video (Telegram), licensing contracts.
- **Sage (everything else)**: research/scripts, image + video generation (OpenArt), TTS, ffmpeg assembly, thumbnails, upload prep, SEO/metadata, analytics review, weekly performance report, this strategy folder.

## 7. Honest risks
1. **Inauthentic-content enforcement** — our whole model is AI production. Mitigation: original characters/scripts, storyboards, per-video variation, human (Barry) approval loop, capped cadence. This is the #1 existential risk; a demonetization wave could zero a channel overnight.
2. **The math needs outlier success** — 3.3M monetized views/mo is top-few-percent territory. 97% of channels never monetize. Portfolio + fast kill/feed decisions is the counter, but $200K is a stretch goal, not a floor.
3. **Made-for-kids penalty** — Benny's ad revenue is structurally tiny ($0.02–0.10 Shorts RPM). It only pays via compilations, music distribution, licensing. Don't scale kids Shorts expecting ad money.
4. **Copying channels = channel death** — copyright strikes + reused-content demonetization. Rejected outright.
5. **Platform dependency** — one policy change (see Feb 2027 doubling) moves the goalposts. Counter: get monetized in 2026, diversify revenue off-platform early.
